Plan by hour

Enter your contacts for each hour you are open. The example pattern is a placeholder: replace it with your own numbers from your chat or phone reports.

The method

How the insurance staffing calculation works

Chat and phone queues use Erlang C, the standard contact center formula. Email and your book of business are planned by workload.

Workload (Erlangs) = Contacts per hour × Handle time in hours ÷ Chats per agent at once

Erlang C finds the smallest number of agents that answers your target share of contacts in time without pushing occupancy above your limit. Then shrinkage is added, because reps are not available every paid minute. For the full method, chat concurrency and abandonment, see the live chat staffing calculator.

Live chat

25 chats an hour

25 × 12 min ÷ 1.5 = 3.33 Erlangs

Policy and billing chats run longer than retail chats.

Phone

40 calls an hour

40 × 8 min = 5.33 Erlangs

Claims and quote calls at the morning peak.

Book

3,000 policies

3,000 × 4 × 8 min = 1,600 hours a year

Service conversations only, before renewals and paperwork.

Insurance patterns

What drives chat volume at an insurance agency

Plan for the reasons people contact you, not only the total.

Routine

Policy service

ID cards, billing dates, payment links, address changes and document requests. Short, repetitive and well suited to an AI agent.

Revenue

Quote requests

New business and cross-sell. Needs fast first contact and, in most cases, a licensed agent to quote.

Urgent

Claims and first notice of loss

Often after hours, after storms or accidents. Use the hourly plan and 24/7 coverage for these peaks.

Renewal season, open enrollment and storms move volume more than the day of the week. Run the calculator for your normal peak and again for your busiest week.

Book of business

How many service reps per policies?

Agencies often think in policies per rep. The Book of business tab shows both views.

Reps = Policies × Contacts per policy × Handle time ÷ (Hours per year × Occupancy) ÷ (1 − Shrinkage)

An informal rule of thumb shared by agency owners in industry forums is one service rep for every 800 to 1,000 policies. That rule includes endorsements, renewals and paperwork, so it is higher than the number of reps needed for conversations alone. Use the gap to see how much of a rep's day goes to work outside chat, phone and email.

With 3,000 policies, 4 contacts per policy a year and 8-minute contacts, conversations take 1,600 hours a year, or 2 reps after shrinkage. The rule of thumb suggests 3 to 4.

Who answers

Licensed agents vs service staff

Not every chat needs a licensed agent, and not every rep can answer every chat.

In most US states, discussing coverage, quoting or binding requires a producer license, while unlicensed staff can handle many service tasks. Rules differ by state, so check your state's requirements. Split your volume: route quotes and coverage questions to licensed agents and size that queue separately, and let service reps or an AI agent take billing, documents and status questions.

Enter each queue as its own calculation, with its own volume and handle time, and add the results.

What changes with AI

How an AI agent changes insurance staffing

Human-only and AI-assisted are two separate scenarios, and the AI-assisted one still has human work in it.

Human workload with AI = Contacts the AI does not resolve × Handle time × (1 + Escalation overhead) + Reviewed AI conversations × Review minutes

Enter the share of contacts an AI agent resolves alone, such as ID card requests, payment links and office hours, measured on your own traffic. Every other contact still reaches a person, and an escalated contact usually takes a little longer because the agent reads the AI conversation first. Reviewing a sample of AI conversations for quality is human work too.

The result table shows agents at 0%, 20%, 40% and 60% and the agent hours each level frees. Freed hours are not the same as a lower payroll: they become a cash saving only if you hire fewer people, cut overtime or move the time to paid work such as quotes. That is why the table shows staff cost only as what it would be if headcount changes.

Quote requests and claims should still reach a licensed person; the AI collects the details first. Test the handoff on one channel and measure the real numbers before you change staffing.

FAQ

Insurance staffing questions

How many live chat agents does an insurance agency need?

Multiply chats per hour at peak by the average chat length in hours, divide by how many chats a rep handles at once, then run Erlang C for your service level and add shrinkage. At 25 chats an hour, 12-minute chats and 1.5 chats at a time, the calculator gives the reps to schedule per shift.

How many policies can one customer service rep handle?

Agency owners often cite an informal rule of 800 to 1,000 policies per service rep, including paperwork. Your number depends on lines of business, carriers, how much is automated and how many contacts each policy creates. Use the Book of business tab with your own data.

Do live chat agents at an insurance agency need a license?

In most US states, quoting, binding or advising on coverage requires a producer license, while many service tasks do not. Requirements differ by state, so check your state insurance department before you assign chats.

Should an insurance agency offer 24/7 chat?

Claims and first notice of loss often come after hours. Many agencies use an AI agent at night to collect details and answer policy questions, and route urgent claims to the carrier's claims line. Set coverage to 24/7 to see the staffing cost of covering it with people.

What is a good chat response time for insurance?

There is no industry standard. Customers waiting on a website expect an answer within a minute; many teams target 80% of chats within 30 to 60 seconds. Pick a target you can keep at peak.

What can an AI agent handle for an insurance agency?

Routine service such as ID cards, billing dates, payment links, office hours and document requests, plus collecting quote and claim details for your team. Coverage advice and binding should stay with licensed staff.

Does an AI agent cut staff costs?

Only if you change staffing. The calculator shows the agent hours an AI agent frees separately from cost, after escalation and quality review time. You save money when you hire fewer people for growth, cut overtime or move the freed time to quotes and renewals.

Can I download the staffing plan to Excel?

Yes. Fill in the hourly plan and click Download for Excel. The file opens in Excel or Google Sheets with your inputs, agents per hour, FTE, monthly cost and the AI scenarios.
