The method
How the after-hours lead calculator works
Only the change you expect is counted, not every after-hours inquiry.
Many missed-lead calculators assume every after-hours inquiry is lost today and would be won with a bot. Most businesses already reach some of these people the next morning, so this calculator only counts the difference between the share you capture today and the share you expect with instant answers.
It then subtracts what the change costs: the tool and the time your team spends following up the extra leads. The break-even line shows how many extra sales a month you need before it pays off.
140 after hours
400 × 35% = 140
You reach 70 of them today, 98 with instant answers.
2.24 a month
28 × 40% × 20% = 2.24
28 extra captured inquiries, 11.2 qualified.
$1,603 a month
2.24 × $800 − $49 − $140
$140 is 28 extra leads × 10 minutes at $30 an hour.
Research
Why response speed matters after hours
Leads cool quickly, and a reply the next morning often comes too late.
A Harvard Business Review study of 2,241 US companies found that firms that tried to contact a web lead within an hour were nearly seven times as likely to qualify it as firms that waited even an hour longer, and more than 60 times as likely as those that waited 24 hours or more. Among companies that responded, the average first response took 42 hours.
A team that works 40 hours a week covers 40 of the 168 hours in it. What share of your inquiries falls outside those hours depends on your customers, so use your own timestamps rather than a general average.
Your data
Where to find your numbers
Last month's data is enough to start.
Share after hours
Export chats, form submissions and missed calls with their time, and count those outside your opening hours, including weekends and holidays.
Capture rate
Of those after-hours inquiries, how many did your team reach and follow up? Bounced chats, unanswered calls and forms with no reply count as not captured.
Profit per sale
Use gross profit or contribution, not revenue, so the result is money you actually keep. For subscriptions, use the profit over the first year.
Honest numbers
What this calculator does not claim
It is a model to plan a test, not a forecast.
Not every visitor becomes a lead, and not every after-hours lead is lost today. Instant answers can raise capture, but by how much depends on your offer, your audience and how well the answers are set up. The capture rate with instant answers is your hypothesis, which is why it is marked as one.
The calculator also does not assume that after-hours leads close as well as daytime leads unless you say so: enter the close rate you see for leads reached the next day, then compare it with the results of your test.
Next step
How to test instant answers on one page
Four weeks and one page give you a real capture rate to put back into the calculator.
Pick one page
Choose a page with steady traffic and a clear next step, such as pricing or booking.
Measure four weeks
Count after-hours inquiries, captured leads and sales from that page, and compare them with the four weeks before.
Check the difference
Use the A/B test calculator to see whether the change is larger than chance before you roll it out everywhere.
Spreadsheets

FAQ
After-hours lead questions
How do I calculate the value of after-hours leads?
Multiply after-hours inquiries by the extra share you would capture, the qualified share, the close rate and the profit per sale. Then subtract the cost of the tool and the team time spent on the extra leads.
What share of leads come in after hours?
It varies by business. A 40-hour week covers 40 of the 168 hours, but inquiries are not spread evenly. Count the timestamps of your own chats, forms and calls for a month.
Are after-hours leads worth less?
Sometimes they close at a different rate. Use the close rate you actually see for leads you reach the next day, and update it after a test.
How much will an AI chatbot improve capture?
No calculator can know that in advance. Treat it as a hypothesis, test instant answers on one page for four weeks and put the measured capture rate back into the calculator.
What does break-even mean here?
The number of extra sales per month at which the extra profit covers the tool and the team time. Below it, the change costs more than it brings.
Does the calculator store my data?
No. Everything runs in your browser. The share link keeps your numbers in the address after the # sign, which is not sent to our server.
